To put out a blanket statement that no matter what you do, if you don't show the face it'll be a failure, seems a little extreme to me.
The key way to approach this is from the perspective that if you remove his face, you'll have to compensate in other aspects. By doing what? Well that's what you have to figure out. A few things come to mind just as I type this.

I could sale 10X as many memberships to a foot fetish sites or really about any thing else. I have some J/O sites in my system and people do not even look at them when thay are included for free
nomad0023 - you poobably just don't know how to promote it. j/o has been - and still is - my best selling niche after muscle. it never fails. and of the people i know who promote it, it does great - better than a lot of niches. if you know which sites look good, this niche rocks and rolls.
2mmy - i believe such a site could work HOWEVER
it would need plenty of diary or blog entries and other communication with members. like a lot of solo sites, if you can get people involved with the model, you can have a nice recurring base. otherwise all you have is the same guy stroking the same cock - probably in the same locations and positions.
