To put out a blanket statement that no matter what you do, if you don't show the face it'll be a failure, seems a little extreme to me.

The key way to approach this is from the perspective that if you remove his face, you'll have to compensate in other aspects. By doing what? Well that's what you have to figure out. A few things come to mind just as I type this.
